Treat this template as a starting point, not a prescription. The questions are right; the answers depend on your numbers and your operating reality.

Program basics

Answer these first. The rest of the template depends on the answers.

  • Program name (internal):
  • Launch date:
  • Owner (single point of contact):
  • Primary mechanic (stamps / points / tiers / hybrid):
  • Reward (specific item, not category):
  • Earn rate (per visit or per dollar):

Inputs (your numbers)

Pull these from your point-of-sale system. Do not estimate.

  • Weekly transactions (today):
  • Average ticket size:
  • Contribution margin (today):
  • Repeat visit rate today (last 60 days):
  • Active customer count (unique, last 60 days):

Program design

These are choices, not forecasts.

  • Stamps / points required:
  • Reward face value to customer:
  • Reward true cost (COGS):
  • Reward cost ratio (true cost ÷ cumulative spend):
  • Tier definitions (if any):
  • Channels rewarded (in-store, online, app, all):

Tools and ops

Operational decisions that determine if the program works.

  • Channel — paper / wallet pass / app / phone lookup:
  • Platform vendor (if any):
  • Monthly platform cost:
  • Staff processing time per stamp / scan (target 5 sec):
  • Reconciliation cadence (daily / weekly / monthly):

KPIs to track weekly

Pick three. Track them every Monday. The program is only as good as your measurement discipline.

  • KPI 1 (e.g. join rate):
  • KPI 2 (e.g. redemption rate):
  • KPI 3 (e.g. repeat-visit uplift, measured monthly not weekly):

Quarterly review checklist

Run this checklist every 90 days.

  • Is the reward still cost-appropriate vs margin?
  • Are staff still consistent on the program (audit 5 transactions):
  • Are the three KPIs trending up?
  • Are reward-redemption friction complaints showing up in customer feedback?
  • Are liability balances healthy (gift card program only)?
